In early 2024, OpenAI showed the world Sora and the internet lost its mind. Photorealistic video from a text prompt. It looked like the next ChatGPT moment.

Two years later, OpenAI is shutting it down. Web and app access ends, the API follows, and the team gets redirected to longer-term bets like world models and robotics. The reported reasons are blunt: Sora was losing on the order of $1 million a day, its daily active users peaked around a million and then fell by more than half, and video generation eats far more compute than text or images for far less paying demand.

Here's the part worth sitting with: AI video did not fail. It's booming — just not at OpenAI. The split between Sora's shutdown and everyone else's launches is the most useful lesson in generative media right now, and almost none of it is about video quality.

The Demo Era Is Ending

When Sora launched, an impressive demo was enough to claim leadership. That window is closing. The field has matured to the point where the question isn't "can it generate a stunning clip?" — several models can — but "does this create value someone will sustainably pay for?"

Sora answered the first question brilliantly and the second one poorly. Generating a single clip took minutes and serious GPU time. The output thrilled people once and converted to paid usage far less than business and coding tools did. A high-profile partnership with a major studio effectively evaporated when the product did. The arithmetic simply didn't close.

While OpenAI exited, competitors leaned in — and the way they did it is the actual playbook.

Rights are becoming the moat. Google trained its music generator on licensed data and filters outputs against existing recordings — a direct response to the lawsuits that reshaped the music-generation market. Meanwhile, studios are pressuring video-model makers over training data and characters. The durable advantage is shifting away from "who has the best-looking model" toward "who has the rights and the distribution to use it without getting sued."

Why Video Specifically Is So Expensive

Text generation is cheap. Images are moderate. Video is brutal, and it's worth understanding why before you build on it.

A short clip is effectively many high-resolution frames that have to stay coherent in motion, which means dramatically more computation per output than a paragraph or a still image. Generation runs in minutes, not milliseconds. That cost structure is exactly what made Sora's per-user economics underwater at scale — and it's why the smart money is on prices falling hard rather than staying put.

Image generation went from novelty to commodity in about two years. Video is walking the same path a step behind: the price gaps between premium and budget models are already closing fast. If you're building today, assume the cost of a clip a year from now is a fraction of today's — and don't architect a business that only works at current prices.

If you're a startup considering generative media, the Sora story hands you a free set of lessons:

  • Don't build a thin wrapper on one provider's model. Sora's shutdown stranded everyone who depended on it, including a billion-dollar studio partnership. Abstract the model, keep your product valuable independent of which generator is behind it, and be ready to swap.
  • Treat per-iteration cost as your core unit economic. Quality gets you the first clip; affordable iteration gets you a workflow people keep using. Model and price your product around how many attempts a real task takes.
  • Put generation where you already have distribution. A media feature inside a product people already use beats a standalone "AI video app" you have to market from zero. The winners embedded; the loser stood alone.
  • Assume prices fall and plan for it. Don't over-invest in optimizing around today's cost structure. Build so that cheaper, faster models next year make your margins better, not your architecture obsolete.
  • Take rights seriously now. Licensed inputs, output filtering, and clear provenance (watermarks, content credentials) are turning from nice-to-have into table stakes. The cheapest time to get this right is before you ship.
