When pragmatism matters more than consistency, you retire or retain. Some applications shouldn't move to the cloud at all. Maybe they're scheduled for decommissioning anyway. Maybe regulatory constraints require on-premises processing. Maybe the migration cost exceeds the remaining value of the application.
The mistake I see repeatedly is organizations trying to apply a single approach uniformly across their portfolio. In reality, different applications warrant different strategies. The art is matching each application to its appropriate path.
The Migration Itself
Once you've planned, the execution follows a fairly consistent pattern. You start with something low-risk—an internal application that matters enough to validate your approach but doesn't expose the business to significant danger if something goes wrong. You use this pilot to test not just the technology, but the organizational processes around it.
Then you migrate in waves, grouping applications that make sense together—perhaps because they share dependencies, perhaps because they belong to the same business unit, perhaps simply because their migration windows align. Each wave should inform the next. Problems encountered with early applications become lessons incorporated into later ones.
Throughout this process, the most critical discipline is maintaining parallel operation during transitions. Nothing should be decommissioned until its replacement has proven stable under production load. This extends timelines and increases costs, but the alternative—discovering post-migration problems without fallback options—is far worse.
Where Organizations Go Wrong
The technical mistakes in cloud migration are well-documented: underestimating data transfer times, overlooking licensing implications, failing to account for latency changes. These are problems, but they're usually solvable problems.
The harder mistakes are organizational. The most common is treating migration as a technology project rather than a business transformation. Technology teams can move applications to the cloud, but if the organization doesn't also change how it budgets for infrastructure, how it governs data, how it manages security—then you've created new problems while solving old ones.
The second most common mistake is insufficient attention to cost management. Cloud costs scale with usage, which sounds attractive until usage scales beyond what you expected. Organizations accustomed to fixed infrastructure costs often struggle with the variable cost model. Without active governance, cloud spending has a troubling tendency to grow faster than cloud value.
The third mistake is underestimating the change management required. Cloud migration changes how operations teams work, how development teams deploy, how finance teams budget. Each of these stakeholders has legitimate concerns that will surface either during planning—where you can address them—or during implementation—where they become resistance.
After the Migration
Successful migration is not the end of the journey. It's the beginning of optimization. The first months after migration should focus on right-sizing—adjusting resources based on actual usage patterns rather than the conservative estimates you made during planning. Most organizations discover they over-provisioned in some areas and under-provisioned in others.
Beyond right-sizing, cloud optimization is an ongoing discipline. Reserved capacity for predictable workloads. Spot instances for fault-tolerant processing. Storage tiering based on access patterns. Auto-scaling policies refined through experience. Each of these requires attention and adjustment as your usage patterns evolve.
The organizations that extract the most value from cloud infrastructure are those that treat it as a capability to be continuously improved, not a destination to be reached.
