No formula converts these factors into a clear answer. But explicit consideration of each factor leads to better decisions than intuition alone.

For buy decisions: Be disciplined about customization. The temptation to modify commercial software to match exactly how you work today often backfires. Customization increases implementation cost, complicates upgrades, and creates dependencies on specific configurations that may not be supported in future versions. The often-better approach is adapting processes to software rather than software to processes—within limits.
For build decisions: Invest in architecture. The decisions made early—technology choices, component boundaries, data models, integration patterns—constrain everything that follows. Getting architecture right is worth significant upfront investment. Getting it wrong creates costs that compound for years.
For hybrid approaches: Define boundaries clearly. What the commercial system handles versus what custom code handles versus what integration layers handle should be explicit and documented. Ambiguous boundaries lead to duplicated effort, integration gaps, and maintenance confusion.

The technology landscape will continue evolving. New SaaS categories will emerge. Low-code and AI tools will change what's practical to build. Cloud platforms will offer more sophisticated building blocks. But the fundamental question—what should we create ourselves versus adopt from others—will remain central to technology strategy.
